Good trait-based fit occurs when the situation offers cues for trait expressions valued positively by others (e.g., as job performance). Thus, people want to work where they are rewarded simply for being themselves. By the same processes, poor fit obtains when either the situation offers no cues for trait expression or, worse, offers cues for trait expressions others value negatively (i.e., as poor performance). Consistent with Mischel (1968), TAT describes a strong situation as one in which the extrinsic rewards for behaving in a certain way are so powerful as to override the intrinsic rewards of trait expression as need fulfillment, leading everyone, regardless of their trait tendencies, to behave the same way. As a result, latent trait variance becomes detached from behavioral outcomes. More important than situation strength, however, is situation trait-relevance, the qualitative nature of a situation that activates one trait over another, for example, a cry for help as a cue for nurturance versus a limited resource as a cue for competitiveness. Cross-situational behavioral consistency, much the Holy Grail of trait theory, should be evident only to the degree that situations are similar in both trait-relevant cues serving intrinsic rewards and evaluated outcomes serving extrinsic rewards (Tett & Guterman, 2000).
